Situation

Operating context

PPI was purchasing cryotherapy gel-pack capability externally and had an opportunity to bring formulation and pack production in-house to improve control and support the broader FirstICE product platform.

What made the work difficult

The decision required separating raw-material cost from complete manufactured cost, transferring a process into internal operations, acquiring equipment and materials, and scaling production without exposing proprietary formulation details.
